So here are the Four Dimensions of Hosting (and Leading) using the Invitational Leadership framework.

If we think of leadership as being a great host – to keep the “party” going, four things need to happen, and the host needs to be:

  • Personally inviting with yourself – A host who hasn’t eaten, rested, or prepared well is too frazzled to welcome others. Leaders need to look after their own energy and mindset first.
  • Personally inviting with others – A warm smile at the door, remembering names, checking everyone feels included – this is how leaders create belonging.
  • Professionally inviting with yourself – Just as a host sharpens their cooking skills or playlist, leaders must keep learning and honing their craft.
  • Professionally inviting with others – A thoughtful seating plan, introducing guests, encouraging conversation, leaders, too, create opportunities, give feedback, and set the tone for growth.

  • The Corridor Policy – He shares an example of when a client of ours scrapped its seven-step approval process for a one-page decision canvas. Suddenly, frustration lifted, and trust returned. A policy became an invitation, not an obstacle.
  • The Room That Spoke – Another story that Keith shares is about a team member who decided to swap flickering lights, clutter, and passive-aggressive signs in the company meeting room for warmth, plants, and a new message: “Thanks for leaving this space ready for the next team.” People felt different the moment they walked in.

Your Practical Checklist.

In Invitational Leadership, the 5 Ps (People, Places, Policies, Programmes, and Processes) are the everyday levers leaders can use to shape environments that invite people to bring their best. This month, why not try one small shift in each area:

  • People: How could you reach out this week. Perhaps it’s spotlighting someone quietly doing good work – send a quick note or mention them in a meeting; maybe it’s asking the cleaner how their kids are settling into the new school year. Do something that just says “I see you”
  • Place: What one small change would say, “You matter”? Perhaps it’s putting fresh flowers at reception, or putting soft, new hand towels in the bathrooms with soap that doesn’t smell like you’re at a hospital!
  • Policy: Which rule drains more than it helps? Can you prune or redesign it?
  • Programme: Which programmes need to be relooked? For example, is your onboarding designed to bring out the best in both introverts and extroverts – or does it (like most things!) mostly cater to extroverts?
  • Process: Are decisions made with people or mostly about them? Could one more voice at the table change the outcome for the better?
